Large Pharma Company was looking to launch a new product that integrates a market leading Continuous Glucose Monitoring device with a smart insulin management platform (via acquisition) for delivering an optimal dosage strategy to diabetes patients. To prepare for the launch, the company was seeking to assess various Global Quality and Commercial IT systems through a Phase 0 planning exercise which included eleven (11) enterprise systems and dozens of data integrations with a heavy focus on Salesforce technology.
- Product manufacturing: The smart insulin management component of the product was based on technology from a company that was recently acquired, leveraging new manufacturing and quality practices
- Lack of defined commercial or sales strategy making it more difficult to identify system gaps and requirements during the systems assessment with no previous benchmarks
- Uncertainty around availability and scope of 3rd party data due to uniqueness of the integrated product
- Assess whether the business processes of the acquired company can be reused and integrated across the entire organization
- Potential replacement of several applications at launch due to ongoing modernization of several systems
- Marbls conducted discovery meetings and workshops for all business processes and systems to understand process areas and supporting applications
- Marbls assessed 11 systems across the following commercial, quality, and customer service process areas:
- Quality: Product lifecycle, customer service, complaint tracking
- Commercial: Customer Relationship Management, next-best action, incentive compensation, reporting data lake
- Customer Service: Complaint intake process, troubleshoot, customer cases and interactions
- Marbls conducted Fit / Gap sessions which identifed: 65 gaps and requirements related to Quality and CS systems
- Marbls developed and documented launch requirements needed to support product launches for each quality and customer service application
- Marbls developed a product launch checklist with activities needed to support the product launch for each commercial application
- Marbls produced a detailed roadmap and launch calendar highlighting system readiness across each system along with durations and timings relative to launch date
- Marbls provided a playbook of next steps which included: requesting capital budget, beginning planning activities, mobilizing internal/external resources, and various other critical path activities towards the launch date
