Global Biotech Manufacturer, Scaling Ex- US Rebates & Claims Processes

Global Biopharma Manufacturer sought to assess and optimize the efficiency, accuracy, and scalability of its Ex‑US Rebates & Claims processes spanning Finance, Market Access, Commercial, and IT teams.

CHALLENGES

  • Highly manual, people‑dependent rebate and claims processes, relying heavily on Excel and email workflows
  • Lack of standardized SOPs and governance, causing inconsistent processes and unclear ownership across functions and countries
  • Limited visibility into payment status and approval flows in core platforms, resulting in delays and late fees
  • Fragmented data landscape with no single source of truth for net prices, customer data, or product master data
  • Gaps in 3PL data validation, with some markets comparing invoices against the same 3PL source rather than independent data
  • High tendering and administrative workload in several markets, with unclear ownership for some processes

SOLUTION

  • Assessed a total of 12 current‑state documents and led 4 workshops with Canada, Germany, Portugal, Spain, and Italy for benchmarking, challenges, and vendor landscape insights
  • Conducted a global assessment to align stakeholders by reviewing rebate processes, data gaps, and role clarity, supported by 5 interviews across Finance, Market Access, Commercial, Trade, and Global IT
  • Supported resourcing and operational stabilization by helping identify, onboard, and upskill key functions
  • Developed processes, governance, and data standards through redesign sessions, and guided country‑level action plans by supporting implementation, monitoring progress, follow-up meetings, managing risks, and ensuring global alignment

RESULTS

Marbls delivered an immediate and 18‑month roadmap that included:
  • Empowering priority markets (Canada, Germany, Italy, Spain, and Portugal) to accelerate and streamline rebates and claims management while enabling the hiring of dedicated local resources
  • Standardization of global and local processes and strengthening of 3PL data validation through rebate- specific SOPs, workflows, and RACIs
  • Improved collaboration due to clearly defined roles and responsibilities from the Rebate Governance & Policy framework
  • Scalable model for future platform upgrades (Navlin, GPM, Qlik, Markview) and rebates & claims initiatives
